Sumo Logic’s global marketing operations team was juggling a complex Marketo Engage instance that had grown unwieldy over time. Manual list imports, inconsistent templates, and fragmented regional ownership were slowing down campaign execution and creating headaches.
With a large volume of campaign tasks working independently across regions, the inefficiencies were starting to show. Deliverability had dipped to an uncomfortable level. The team needed a scalable, structured approach to bring order and processes to improve performance.
What JTF did

Discovery and Alignment:
We kicked things off with a deep-dive operational review, working closely with Sumo Logic’s marketing, ops, and compliance teams. The goal? Pinpoint the biggest bottlenecks across workflows like list imports and Splash event integrations.

Optimize:
From there, we built a roadmap focused on these areas: deliverability, and operational consistency. We introduced standardized list import templates with built-in formulas to reduce errors and speed up event setup. Email templates and confirmation logic were rebuilt from the ground up to eliminate last-minute edits and ensure brand consistency.
We also tackled system clutter head-on, archiving and reorganizing hundreds of assets across Marketing Activities, Design Studio, and the Database. This cleanup dramatically improved visibility and performance across the instance.

Activate and Scale:
To keep the momentum going, we established a governance rhythm that included bi-annual cleanups, internal benchmarks, and documentation of hundreds of programs. Regional marketers were empowered with clear processes to manage campaign submissions, Splash events, and list imports – without sacrificing data integrity.
And because optimization is never one-and-done, we supported continuous A/B testing to refine targeting and boost engagement over time.
